Documented cause
ZahlungsHub built a payment orchestration layer for German mid-market e-commerce companies, enabling merchants to route transactions across multiple payment service providers to optimize authorization rates and reduce costs. The technology was genuinely useful: early customers saw 8-12% improvement in authorization rates. But Stripe expanded aggressively in Germany in 2018-2019 with a developer-first platform that offered comparable routing capabilities as a native feature, and Adyen's enterprise platform already dominated large German retailers. ZahlungsHub was caught between Stripe's developer adoption from below and Adyen's enterprise dominance from above. The company sold its routing technology and team to a Munich-based payments group in 2021 in an acqui-hire transaction.
Lesson
“Payment routing optimization is a feature that every major PSP will absorb natively. If your product's value is expressible as a configuration option in Stripe, your standalone company has a short useful life.”
