Documented cause
Pomelo Fashion was a Bangkok-based direct-to-consumer fashion brand and marketplace targeting millennial women across Southeast Asia. The company raised $53M from JD.com, Jungle Ventures, and others to build a fashion brand with its own design capabilities and a Southeast Asian supply chain. But the competitive dynamics in Asian fashion ecommerce became catastrophic: Shein decimated price expectations across the category, while Lazada and Shopee used fashion as a loss-leader for platform growth. Pomelo could not match Shein pricing or Lazada scale. The company shut down operations in 2023.
Lesson
“Building a branded fashion startup in Southeast Asia requires competing against Shein (ultra-low price), Lazada/Shopee (infinite scale), and local incumbents (cultural fit). Pomelo had none of the structural advantages needed to win against any of these. Fashion brand building requires either premium positioning or cost parity with manufacturing giants — Pomelo had neither.”
